🛠️ Data Consolidation & Facility Acquisitions Project

📍 Client: Duke University

👤 Role: Implementation Project Manager

📅 Timeline: April 1 – May 1

💰 Budget: $47,000

👥 Team Size: 6

🧭 Methodology: Hybrid

🎯 Objective

Execute a fast-tracked data consolidation and facility acquisition project in 4 weeks (original timeline: 9 months), including integration of legacy data and implementation of a new credentialing system.

⚠️ Challenges

  • Delayed access to legacy data; access was only granted on the project start date (4/1)

  • Data received in incorrect format, causing further delays

  • Client team required onboarding, data validation, and mapping support during the active project window

🔧 Actions Taken

  • Facilitated weekly status calls to align on data mapping, code conversions, and validation

  • Coordinated cross-functional collaboration between data SMEs, system trainers, and implementation leads

  • Identified and addressed training and knowledge gaps in real time through working sessions

  • Implemented issue tracking and timeline adjustments to accommodate for initial data delays

✅ Results

  • Successfully implemented project on time, despite compressed schedule and data issues

  • Achieved strong user adoption through targeted optimization sessions post-implementation

  • Project delivered within budget and met all core deliverables in a fraction of the original timeline
